The information signs
One: the same customer, price or status exists in more than one sheet, and the copies disagree. Two: 'final_v3_FINAL.xlsx' — version confusion means nobody is certain which number is true.
When your team spends time reconciling information instead of using it, the tool has become the task.
The process signs
Three: follow-ups depend on someone remembering to check a column. Four: producing a simple report — enquiries this month, jobs pending, revenue by service — takes an afternoon of manual assembly.
Five: permissions. Either everyone can edit everything, or one person becomes the gatekeeper of every change. Neither is a system; both are risks.
Spreadsheets do not fail loudly. They fail quietly, one workaround at a time.
The people signs
Six: teams work from different versions of reality — sales knows one status, operations another, the customer a third. Seven: administrative work grows faster than the business, and good people spend their days maintaining the sheet instead of serving customers.
What to do about it
You do not need to replace everything at once. Pick the workflow where the signs hurt most — usually lead tracking or job management — and give it a proper home: defined fields, clear stages, automatic reminders, one version of the truth.
A small, well-designed system that the team actually uses beats a grand platform nobody opens. Start where the pain is, prove the value, then extend.
